Pay per meeting vs retainer: what each lead generation model pays for.

Pay per meeting charges for each meeting booked; a retainer charges a monthly fee for a team's time and activity. Providers' published 2026 prices put a booked meeting at roughly $150 to $600, and a retainer at roughly $3,000 to $18,000 a month. The real difference is what each one rewards: pay per meeting rewards meetings booked, a retainer rewards activity, and neither, on its own, rewards pipeline.

The four models, compared
Pay per meeting
- How you pay: A fee for each meeting booked with a prospect.
- Published price: $150 to $600 per appointment (Revnew); $300 to $600 per qualified meeting (SalesHive); $800 to $1,500 for verified executive meetings (Leadium)
- What it rewards: Meetings booked. What counts as a meeting decides what you actually get.
- Who carries the risk: The seller carries the cost of booking. You carry the risk that meetings don't turn into pipeline.
Monthly retainer
- How you pay: A monthly fee for a team's time and activity.
- Published price: $4,000 to $18,000 per month (Revnew); $3,000 to $14,000 per month for outsourced SDR programs (Leadium)
- What it rewards: Activity delivered, whatever it produces.
- Who carries the risk: You. The fee is the same whether or not the activity turns into conversations.
Retainer plus per-meeting fee
- How you pay: A smaller monthly base plus a fee for each qualified meeting.
- Published price: $3,000 to $8,000 base plus $100 to $300 per qualified appointment (Revnew); $2,500 base plus $150 to $300 per qualified meeting (SalesHive)
- What it rewards: Some activity and some output.
- Who carries the risk: Shared, in proportion to the split between base and per-meeting fee.
Hiring an SDR in-house
- How you pay: Salary, benefits, tools, data and management time.
- Published price: $140,000 to $160,000 per productive year, fully loaded (median on-target earnings $85,000; average ramp 3.2 months) (Leadium)
- What it rewards: Whatever you manage the person to do. You keep what they learn.
- Who carries the risk: You, including the hiring, the ramp-up and the months before the role pays back.

When pay per meeting makes sense
- Your deals are large enough that a few hundred dollars per meeting is small beside them. SalesHive's rule of thumb is to use it when your average contract value is above about $25,000 (SalesHive, checked 26 September 2026).
- You can define a qualified meeting precisely, in writing, and hold the provider to it.
- You have the sales capacity to take meetings as they come, in whatever volume arrives.
It fits badly when you're still working out who your buyer is. A provider paid per meeting books the meetings easiest to book, and those aren't always the ones that buy.
And pay per lead?
Pay per lead charges for each contact handed over, usually a name, a company and some sign of interest, before any meeting is booked. It sits one step earlier than pay per meeting, so the same question matters even more: what exactly counts as a lead, in writing? A list of names that matched a filter is not the same thing as a person who replied and asked a question.
It fits when your own team is set up to qualify and follow up quickly, and you can reject leads that don't meet the written definition. It fits badly when nobody on your side has time to work the leads, because they go cold before anyone calls.
When a retainer makes sense
- You want a steady, ongoing program and control over targeting and messaging.
- Your sales cycle is long and a first meeting is a small part of the work.
- You can judge the activity yourself, week by week, and stop if it isn't working.

Six questions to ask before you sign either
- What exactly counts as a meeting? Get it in writing: the company size, the role, the industry, and whether a no-show or a reschedule counts. Under per-meeting pricing, this definition is the product.
- What happens if it doesn't work? Ask what you get back if the meetings or conversations don't come, and on what terms. "We'll keep going" is not an answer.
- Who owns the list, the domains and the replies? Leads, replies and sending domains should be yours, set up in your own accounts, and handed over if you leave.
- Can you see every reply, not only the booked meetings? The replies that didn't book tell you whether the targeting and the message are right. A report that shows only wins can't tell you that.
- What is sent in your name, and who approves it? Outreach carries your reputation. You should approve every message, and sending should run from secondary domains, never your primary one.
- How much notice to leave? Month to month is common. Long minimum terms move the risk to you.
